The AI Trap That’s Quietly Making Consultants Forgettable

By Michael ZipurskyUpdated on 2026/07/28

Article Summary

Most consulting business owners are falling into the AI trap and it’s making their business become average, at best. Because AI draws from the average of everything, the plans, proposals, and marketing it generates are the same ones it hands the next person asking a similar question, and the one after that. This article breaks down why more AI output doesn’t equal more growth, revenue, or profit (including a real example of a consulting business up 56% year over year without AI being the driver), and makes the case that the real edge left in consulting isn’t information anymore, since anyone can generate that instantly, it’s lived experience, judgment, and the accountability of people who’ve actually built a consulting business before.

If you’re reading this, there’s a good chance you’ve been feeling it for a while now. Not one big crisis, just a low hum of overwhelm that won’t go away. You’re trying things: a new offer, a new outreach sequence, a new way of positioning yourself. Some of it works a little. Most of it doesn’t move the needle the way you hoped. And you can’t quite tell anymore what’s actually effective and what’s just noise, because there’s more noise now than there’s ever been.

That’s not a coincidence, and it’s not just you. It’s the direct result of a shift that’s happened so fast most consulting business owners haven’t stopped to name it.

Information used to be the advantage. Now it’s everywhere.

For most of the history of consulting, knowing something other people didn’t know was worth real money. You built a career on frameworks, case studies, and hard-won lessons that weren’t easy to find anywhere else. Clients paid you because you had answers they couldn’t get on their own.

That world is gone.

Anyone can now generate a marketing plan, a sales script, a set of frameworks, or a full proposal in about thirty seconds. Your prospects can do it. Your competitors can do it. The intern at a company three states away can do it before lunch. Information, the thing consultants used to sell, is no longer scarce. It’s the opposite of scarce. It’s free, instant, and everywhere.

So if information isn’t the advantage anymore, what is?

More output isn’t the same as more growth

Here’s the part that catches a lot of smart, capable people off guard. AI makes you feel productive. Genuinely, almost amazed at yourself. You can produce more content, more proposals, more campaigns, more of nearly everything, in a fraction of the time it used to take. That feeling is real, and it’s not wrong. What’s wrong is the assumption that follows it: that more output must eventually mean more revenue, more profit, more growth.

It doesn’t work that way. A consultant we know recently shared that their business is up 56% over this time last year. They use AI. It is nowhere near the reason their business grew. The reason is that they knew exactly where to put their time, energy, and attention, and where not to. Volume was never the constraint. Direction was.

That’s the trap of surface-level AI use. It hands you more of everything, but it can’t tell you what actually matters right now, in your specific market, with your specific clients. It’s drawing from the average of everything it’s ever seen, which means the plan it gives you is, by definition, the same plan it would give the next person asking a similar question. And the person after that.

If you build your strategy on the average of everything, you get an average result, just faster and in higher volume. That’s not a competitive edge. That’s a way of staying busy while quietly disappearing into the crowd.

What actually separates people now

If information isn’t the edge anymore, and volume isn’t either, lived experience is. Knowing not just what could work in theory, but what has actually worked, and what has quietly failed, in the real world, with real consulting businesses, under real conditions, right now.

That’s the part AI can’t give you. It has no scar tissue. It’s never lost a client because of a pricing mistake, never sat across from a prospect who almost said yes, never had to rebuild a business model after the market shifted underneath it. It can describe those situations if you ask it to. It hasn’t lived through a single one.

The consultants who are actually pulling ahead right now aren’t the ones avoiding AI, and they’re not the ones using it blindly either. They’re the ones combining it with something AI structurally cannot offer: judgment earned from doing the work, seeing what breaks, and adjusting.

You weren’t meant to figure this out alone

There’s another piece of this that doesn’t get said enough. A lot of consultants aren’t just short on direction. They’re tired. Tired of trying to piece together the right approach by themselves, late at night, from a dozen different sources that all contradict each other. Tired of not having anyone to check their thinking against before they commit real time and money to a decision.

AI doesn’t fix that, no matter how good it gets. A chatbot is fast and endlessly patient, but it’s also completely alone. It won’t notice that you’ve been circling the same problem for six months. It won’t ask why you keep avoiding the one conversation you know you need to have. It won’t sit with you after a hard week and remind you why you started this business in the first place.

For a lot of consulting business owners, that’s the actual gap. Not a lack of information, and not a lack of output. A lack of people. Real accountability. Real community. People who’ve built six- and seven-figure consulting businesses and can tell you, plainly, what worked and what didn’t, because they lived it.

Where AI actually fits

None of this is an argument against AI. Used well, it’s a genuine advantage. The difference between the consultants who benefit from it and the ones who quietly get flattened by it comes down to how deliberately they use it, and what they surround it with.

Used well, AI can shorten your sales cycle, help you systematize delivery so it doesn’t all depend on you, and produce marketing that actually sounds like you instead of a template stitched together from everyone else’s average output. Used carelessly, it just makes you faster at being unremarkable.

The consultants pulling ahead right now aren’t choosing between AI and everything else that’s always mattered, judgment, community, accountability. They’re using AI on purpose, inside a business that’s still grounded in real experience and real people. That combination, not the tool by itself, is what actually moves things forward.

If any of this sounds like where you’re at, it might be worth a conversation. We work with consulting business owners on exactly this, and we’re always glad to talk it through, no pressure either way.
